Who Does What,
and By When

The whole operation on one screen — every leg of the business, its objective, its deliverables, and its shareholders. Set it Monday, track it on the dojo, follow up Friday. If it isn't on this page, it isn't the plan.

Prepared 2026-07-17 · V01 draft for confirmation · Companion detail: the Gabe, Pavan & 24-Asset roadmaps · Every rate/split marked to lock is your decision — nothing is assumed

01 · The One Objective

Everything below is a leg. They all point at the same target.

Become the name for local visibility in Kansas City — the Key Person of Influence. When a local owner thinks "get me found," they think of Tim Petet — a name, not a category. The path is the 5 Ps:

PitchPublishProductProfilePartnership  →  Baseline 23–27/60 · 12-month target 45+ · first sprint 13 weeks.

02 · How the Money Splits — Read This First

The split is new, and it comes down to two ledgers that never touch: Ledger A — your existing Ninja clients (yours alone) and Ledger B — the new Ninja Dojo engine you build with the crew. This is the rule everything else obeys, so it goes up front.

Two Ledgers, Never Touching
Ledger A · Existing Ninja Clients
Your existing clients — IDS, LiveSmart, Kobler — deals Tim already closed. Tim's alone. Funds Tim and the business. Never enters partner economics. When Gabe or Pavan help on one of these shoots, they're paid the field rate — $100/day · $50/half — kept fully separate from engine pay.
Ledger B · The New Ninja Dojo Engine
The new engine you build together — Tim × Gabe × Pavan. Starts at $0. The only thing the crew shares in. Funded only by fresh clients + the show. No fresh revenue → no engine payout. The LLC owns all IP; partners earn from what they build, they don't own the company.
To lock with the crew: the per-leg numbers below (rates, per-episode, splits, rev-share). They're marked — fill them in the room, in writing, before work starts.

03 · The Four Legs

Each leg is a project: an objective, deliverables, and exactly who's on it — and who isn't. The whole roster at a glance, then the detail:

PavanField help onlyBuilds + owns rails

A dash means not on that leg — no say, no share. Detail below.

Leg 1 · Client WorkExisting clients · Ledger A
Objective
Get KC businesses found & chosen on Google; deliver belt packages; keep the book strong. This is the bread and butter.
Deliverables
Visibility audits · GBP optimization · 360 / drone / cinematic media · White → Black belt deliveries · the AI-Search NAP standard.
On this leg
Tim · owner — sells + capturesGabe · premium capture (Brown/Black)Pavan · field help only
Crew field help on Tim's shoots = $100/day · $50/half (Ledger A, not engine).
Not on this leg
Erik — no say, no share in existing-client work.
Timeline
Ongoing. Nearest cash: confirm the IDS field day + invoice.
Leg 2 · The EngineAcquisition machine · Ledger B
Objective
Fresh customers at scale by the September push — outbound, audits, pipeline, closes.
Deliverables
Pavan's seven milestones: M0 tracking snippet → M1 outbound unblocked → M2 Audit Engine live → M3 delivery pipeline → M4 content/network rails → M5 prospect database → M6 agency-grade GHL + AI agents.
See the full Pavan roadmap →
On this leg
Pavan · builds + owns the railsTim · scopes + approves + pays
Pay: milestone-on-completion (M1 · M2 · per 250-record batch ) or trade · per-close fee on new Brown/Black belts.
Not on this leg
GabeErik — the engine is Pavan's build; neither shares in it.
Timeline
M0 now → M1 by Jul 31 → M2 August → M6 by Aug 31 → M3/M4 September.
Leg 3 · "Found in KC" PodcastThe amplifier · new split
Objective
The megaphone for everything else. The one content leg — not five formats, one podcast — that amplifies all the other legs: client wins become episodes, fresh prospects become guests (proof + pipeline), the courses get a built-in audience. It's what makes Tim the KPI. Tagline: we put local businesses on the M.A.P.
Deliverables
Episodes E0–E6 — 7 episodes, biweekly, across the 90-day sprint → Season 1 → Season 2 (Q1 2027).
On this leg
Tim · host + faceGabe · director / DP / editorErik · potential — Lucky 13 studio + co-host
Pay (new): Gabe /episode on publish + content-sourced deal cut %. Erik (Lucky 13 Studios) is a potential partner — not yet locked. Proposed trade: Partner Hosting + a bounded visibility setup ↔ studio access + his audience + a co-host chair; 90-day review. If he's in, he's show-lane only — a partner, not inside the build.
Not on this leg
Pavan — builds the social/network rails (Leg 2), but is not in the show-lane or its split.
Timeline
E0 now → E6 end of the 90-day sprint → Season 2 Q1 2027. Erik trade: TBD — sound him out Monday, then a 90-day review.
Leg 4 · Ninja TrainingsCourses · future leg · Ledger B
Objective
Productize the expertise — a product that sells while you sleep, trains future field techs, and serves the mission on record: teaching young adults the digital trades.
Deliverables
FAA Part 107 prep course · 360 photography course (capture → stitch → publish) · further NINJA trainings (mobile DJI, edit craft, owner visibility).
See Gabe roadmap · Bucket 4 →
On this leg
Tim · subject matter + field credibilityGabe · instructional filming + production
Pay: rev-share on course sales — Gabe % — IP + credits + platform terms in writing before production. LLC owns the courses.
Not on this leg
PavanErik — not involved in the course line or its rev-share.
Timeline
Outlines Q4 2026 (October) → production after day-90 re-score → launch Q1 2027 to the series audience.
Underneath all four: the 24 Assets. The official build order that makes Ninja-360 valuable without Tim in the room — trademark, handles, philosophy page, belt brochure, M.A.P. diagram, the visibility-checklist gift, and on. See the 24-Asset build order →

05 · How It's Run — The Monday Loop

Defined Monday. Tracked all week. Followed up Friday. One simple loop, run on the dojo.

WhenWhat happens
Monday · Dojo30 minutes. Set the week's one objective. Fill the Mission Board: each card = owner · deliverable · due date. Pull each card from the leg it serves.
All week · ThreadUpdates posted to the thread. No meetings. The board is the source of truth.
Friday · WrapEveryone posts their wins. Count the stars. What didn't ship rolls to Monday with a reason.
The Floor is the only surface you touch. Set the board Monday, post to the thread all week, count stars Friday — the rest of the dojo holds itself. You run the rhythm; the rhythm runs the plan.

06 · Decisions to Lock — The New Pay/Split

These are the only open numbers in the whole plan. Set each one and the charter is complete.

Rule for all of them: written and signed before the work starts · paid when its "done" test passes · scope changes are a new written line, never a verbal add-on.

Four Legs, One Target, One Board

Client work pays the bills. The engine brings the fresh customers. The podcast amplifies all of it and makes Tim the name. The courses turn it into a product. Everyone knows their leg, their deliverable, and what they share in — and it's all tracked on one board, every Monday. Lock the numbers, sign the pages, and run the week.
